I Almost Lost a Client by Choosing Cheap 'Modal' Over Certified Lenzing™ Modal

In May 2024, I got pulled into a Tuesday morning meeting that started with the phrase 'we want to design a capsule line around a fabric that would feel like cotton, but actually better.' That fabric turned out to be 90% Lenzing™ Modal blended with elastane. The hard part was not designing the garment. It was finding a supplier who could deliver 15,000 yards of the stuff without turning our margin into a recall.

Let me back up. I'm a procurement manager at a 180-person apparel company, and I've been doing this for six years. I manage an annual raw-material budget of about $2.1 million. In my role, the easiest way to look good is to reduce cost per yard. The hardest part is to explain why sometimes the lower cost per yard is the most expensive decision in the room. This is the story of how I almost made that mistake.

We had two final quotes for a stretch-denim order. Vendor A quoted $4.75 per yard. They were a licensed Lenzing™ partner and supplied a full technical package: chain-of-custody certificate, physical test data, and finished-garment washing suggestions. Vendor B quoted $4.05 per yard. They claimed their fabric was 'like modal, but cheaper.' And they said they could meet all our specs.

When I first started in procurement, I would have chosen B immediately. The $10,500 price gap on 15,000 yards was enough to cover our sampling program for the season. At my annual review, I could show I reduced spend by 1.7%. I almost did it. It took a few small moments to change my mind.

Vendor B's pitch was polished. They said Lenzing™ Modal was overpriced because the same wood pulp ends up in dozens of non-branded fabrics. They had a point, sort of. A fiber can perform well without a brand stamp. But there is another issue: traceability. If we were going to put '90% Lenzing™ Modal' on our hangtags, we needed someone to stand behind that claim. Vendor B could not give us a certificate of origin, and that alone should have been enough.

The first clear red flag came when we asked for documentation. Vendor A could trace their fiber back to the Lenzing mill. Vendor B said they used 'imported wood pulp.' The fabric might have been perfectly fine, but for a product line that planned to advertise 'botanically sourced' fibers, we needed substantiation. Per FTC guidance on environmental marketing, claims like that have to be backed by evidence. Vendor A's chain-of-custody paperwork was our proof. Vendor B could not offer any.

The second red flag happened on a Thursday afternoon. We requested a small roll from each supplier to run a quick crocking test. I also did the old 'wipe with a pink microfiber cloth' trick. That little test has saved me more than any spreadsheet. Vendor A's fabric left the pink microfiber cloth clean. Vendor B's cloth had a faint blue tint. Not enough to fail a lab test, but enough to tell me that the dye was not fully fixed. With a garment that is meant to be washed repeatedly, that is a risk I didn't want to accept for a customer's premium jeans.

The third red flag was on the shipping side. Vendor A sent their sample roll on a rigid tube with a honeycomb carbon fiber wrap around the edges. That sounds overly fancy, but it is a practical way to keep rolls from being crushed in transit. Vendor B used a corrugated tube and a plastic bag. When the roll arrived, the outer few yards were crimped beyond use. It was only two or three percent waste, but in a cut-and-sew plant, that waste becomes your cost overrun. If 3% of every roll is unusable, the effective cost for B was higher than the quoted number; then you add the labor to sort and dispose of the waste. I added all of that to my cost sheet.

Then came an email from our client: 'how to shrink jeans with elastane?' That phrase looked like a simple Google search, but it summed up a real problem. Consumers are taught that jeans shrink after the first wash. Elastane, on the other hand, is heat-sensitive and resists shrinkage. With a fabric made from 90% Lenzing™ Modal + elastane, the garment cannot behave like cotton denim. If our care label said 'machine wash warm, tumble dry' and the jeans suddenly lost shape or shrank unevenly, returns would land on us. Vendor A had a whole technical team who explained the washing protocol to the client. Vendor B's response was 'we do not do garment care.' That was the moment I realized I was not buying yarn. I was buying technical support and accountability.

This is where the spreadsheets get interesting. The initial difference was $10,500. After adding the fabric waste from B's edge crimps, the difference shrank to about $8,900. Then I added the cost of third-party inspection per production lot, about $1,800 for the order. Still cheaper. Add a reserve for returns in case the colorfastness issue showed up after wash, say another $2,000. Still cheaper, but closer. Then I added the item I could not quantify: the cost of losing a retail customer. One client represented around $200,000 in annual revenue. A 5% chance of losing that account has an expected value of $10,000. In other words, the risk alone offset the savings. By the time I had that number on the spreadsheet, the choice was obvious.

If we had chosen Vendor B, I believe we would eventually have passed the fabric through our lab. The physical specs were all within range, after all. But the combined small risks would not have gone away. It only takes one bad batch of fabric to delay a launch by a month. That delay alone costs more in markdowns and expedited freight than the savings from the original price. I have seen that happen on other projects, and it is not a position I want to put our team in again.

We picked Vendor A and paid the full $4.75 per yard. It hurt a little when the purchase order was approved. But after the first production run, our defect rate was 0.9%, compared with an often-cited industry average around 3.5%. The client sent a note saying their fit and wash tests had passed with no issues. On the next order, they raised the volume by 50%.

I still think about Vendor B sometimes. That might sound strange, but I have learned not to demonize the cheaper vendor. They were probably fine for a lower-end product. But our product was not lower-end. It was a capsule made with a branded Lenzing™ fiber that customers would see, feel, and judge. If you use an inferior alternative, the fabric might pass every standard in a lab, yet fail in the store when someone runs a hand across it and says 'this feels different.' The higher unit cost is not just for the fiber—it is for traceability, technical backup, and the assurance that the product will not sabotage your brand.

After that project, I updated my sourcing checklist with three questions. Who can prove the fiber content? What happens when the fabric is washed wrong? And what does the supplier do when a roll arrives damaged? If the answer to any of those is 'that is not our problem,' I don't care about the price. (Mental note: I still need to add that exact clause to our vendor contract terms.)

The thing I wish someone had told me when I started in procurement is that quality is a line item too. It just doesn't show up on the invoice the way you expect. It shows up on the cutting table, in the fit sample, and months later in emails from happy customers. The price per yard is easy to compare. The cost per finished garment is more complicated. But in my opinion, if you only look at price per yard, you're not really controlling cost—you're just controlling the direction of your company's decline.
